The Heat Pump Owner’s Guide

How modern cold-climate heat pumps actually work in New England — and how to run yours for maximum comfort and minimum cost.

Heat pumps aren’t run like furnaces. The #1 reason a homeowner is unhappy with a brand-new heat pump isn’t the equipment — it’s running it with old-furnace habits. Ten minutes on this page will save you money every month and a lot of “is this thing broken?” worry.

How It Works — In Plain English

A heat pump doesn’t burn anything. It moves heat — pulling warmth out of outdoor air in winter (yes, even cold air contains heat energy) and moving it inside; in summer it runs in reverse, moving heat out of your house like a super-efficient AC. Because moving heat takes far less energy than making it, a modern cold-climate heat pump delivers 2–4 units of heat for every 1 unit of electricity it uses.

Modern inverter-driven units (Mitsubishi, Fujitsu, Bosch) also don’t just switch on and off like old systems. They constantly adjust speed to match exactly what the house needs — which is why they run longer, quieter, and steadier than what you had before.

The One Rule

Set it and leave it.

Pick your comfortable temperature and let the system hold it — day and night. Big nighttime setbacks made sense with oil and gas; with a heat pump, recovering from a deep setback forces the system into its least efficient operation (and can trigger backup heat on ducted systems). A steady setpoint is both more comfortable and cheaper. If you want any setback at all, keep it small — a couple of degrees.

Winter Operation — What’s Normal

Completely normal in cold weather

  • Defrost cycles: every so often the outdoor unit pauses heating, may hiss or “whoosh,” and releases a cloud of steam for a few minutes. It’s melting frost off its coil — by design
  • Water and ice under the outdoor unit from defrost runoff
  • Cooler-feeling supply air than a furnace blast — roughly 90–110°F instead of 120°F+ — delivered longer and steadier. The room hits the same temperature
  • Long run times. Running most of the hour at low speed is the efficient mode, not a problem
  • Indoor unit briefly pausing or fan changing speed during defrost

Not normal — call us

  • The outdoor unit encased in solid ice that never clears (don’t chip at it — call)
  • Indoor temps steadily falling even though the system runs constantly
  • Error codes or blinking lights on the indoor head, remote, or thermostat
  • Breaker trips, loud grinding/metal-on-metal sounds
  • Water leaking from the indoor unit
Snow rule: after a storm, gently brush snow away from the outdoor unit and keep drifts from burying it — it needs to breathe. Keep the base drainage clear so defrost water can escape. Never cover the unit in winter; it’s built to live outside and needs to run.

Myths vs. Facts

Myth“Heat pumps don’t work when it’s really cold.”
FactCold-climate units we install are rated to keep heating at -13°F and below — colder than the South Shore ever gets. Efficiency drops some in extreme cold, but they keep heating.
Myth“It’s running all the time — something’s wrong.”
FactLong, low-speed run times are exactly how inverter systems are designed to work. Steady low output beats blast-and-stop for comfort and cost.
Myth“Crank the thermostat and it heats faster.”
FactSetting 78° doesn’t heat the room faster than setting 70° — it just overshoots. Set the temperature you want and let it hold.
Myth“The air coming out is lukewarm, so it’s broken.”
FactHeat pump supply air is intentionally cooler than a furnace blast but delivered continuously. Judge by room temperature, not by how hot the vent feels on your hand.
Myth“Electric heat is expensive, so this will be too.”
FactOld electric-resistance heat makes 1 unit of heat per unit of electricity. A heat pump moves 2–4 units per unit used — a completely different economics, especially vs. oil and propane.
